As a key success criterion, a central competence centre (Lean Agile Centre of Excellence, LACE) was set up with internal and external staff that can permanently supervise and coach the transformation of the areas concerned at IT.N. By pairing with internal staff, KEGON was able to gradually impart the necessary know-how and an agile mindset. With this solution approach, the DVN programme succeeded in setting up two agile release trains with up to 160 employees in a short time and establishing an efficient development process.
One focus of the transformation was to support IT.N in the transition from classic project teams to "agile teams", as well as in the change from a waterfall-based project approach to an agile product-based approach with short sprints and iterative development. In addition to method coaching, KEGON also took on the conception, organisation and moderation of cross-team agile events. These tasks were also gradually handed over to IT.N employees. For the operationalisation of the agile way of working, KEGON introduced the tools Jira Confluence and agile Hive together with IT.N. The necessary SAFe know-how was provided.
The necessary SAFe know-how was imparted with standard SAFe training for the management team and for the agile teams. In addition, KEGON developed agile training modules for key roles such as Product Owner and Scrum Master, covering issues from the DVN programme and from the management context. For further professionalisation, topic-specific workshops such as agile requirements management were held. Standardised information modules were also developed for a regular ramp-up of new employees, which teach relevant methods of the DVN programme.
